Values

The four values define what TRACER practitioners protect. Each value safeguards one practice in the intent loop. Together they maintain intent integrity when the system pushes work away from it.

These values do not prescribe how you work. They define what you protect.

Direction over Velocity

While there is value in moving quickly, we value choosing the right path more.

Organizations are under constant pressure to move. The risk is starting before direction is established, executing at speed in the wrong direction. This value protects the Decision stage of the intent loop. It governs work at Target, Reality, Analyze, and Choose.

Intent over Specification

While there is value in detailed requirements, we value the purpose those requirements exist to serve more.

Specifications are a means, not an end. When execution focuses on satisfying requirements rather than serving purpose, delivery can be technically complete and organizationally useless. This value protects Tracing Intent. It governs work at Execute.

Outcomes over Outputs

While there is value in delivered artifacts, we value the changes those artifacts were meant to produce more.

Delivery is not success. Success is the outcome, the real-world change the work was meant to produce. Closing work at delivery, without validating outcomes, treats the artifact as the goal. This value protects Validating Outcomes. It governs work at Reflect & Evolve.

Evolution over Completion

While there is value in finishing, we value ensuring that what was learned changes what happens next more.

Completion is a moment. Evolution is what completion produces. Learning that doesn't change how the organization operates is not learning, it is documentation. This value protects Evolving the Organization. It governs work at Reflect & Evolve.

Are these values in conflict with delivery speed? No. They are in tension with premature speed. Moving quickly in the right direction is the goal. These values protect against moving quickly in the wrong one.

Do all four values apply at all times? Each value governs a specific part of the intent loop. Direction over velocity governs the decision stages. Intent over specification governs execution. Outcomes over outputs and Evolution over completion both govern the close-out stage.

How do the values relate to the principles? Values define what to protect. Principles define how to think when facing a tension the framework doesn't resolve directly. They work together.
